High-quality review of the NON-LLM plan after the big update (no --llm-ip). This is the default experience and it is now genuinely good. VERDICT: works (for a scaffold; minor polish items remain). What the non-LLM plan now does well: - Feature extraction is clean: the idea is parsed into command-level features (init, validate, upload, download, search, info, review, reviews, update, llmhelp) instead of comma-split fragments. - Libraries are idea-aware and coherent: clap, serde, toml, serde_json, tracing, tar, walkdir, reqwest, self_update — no irrelevant crates (image/chrono gone). Keyword-driven additions work. - Architecture is expanded: "Single binary CLI. Flow: main -> cli (clap) -> command dispatch -> domain logic -> io. Modules: main, cli, config, manifest, pack, hub, update, error, io." with anyhow/thiserror guidance. - File tree now reflects the cli-tool template: Cargo.toml, README, src/{cli,config,error,main}.rs, tests/cli.rs. - Risks are context-dependent and correct for a CLI bundler: tar path traversal + secret inclusion, self-update supply chain with rollback, hub API drift/versioning, unstable --json, version conflicts, non-deterministic packaging. - Common Pitfalls now include project-specific items (tar traversal, .git inclusion, non-deterministic archive ordering, self-update supply chain, hub API drift, unstable --json) alongside the generic ones. - Milestones include a per-feature M2 phase. - Constraints rendered and (implicitly) inform the plan. Remaining minor gaps: 1. Milestone task titles are still redundant: "Implement and test: init command", "Implement: Build nd: Build nd"-style. Clean title + separate description would read better. 2. Rationale is still generic: "Rust chosen for cli project (scale: small)." Could cite the idea (CLI, self-update, hub, deterministic tar). 3. File tree is good but could also include manifest.rs, pack.rs, hub.rs, update.rs to match the Architecture modules list. 4. Common Pitfalls still mixes generic items (over-scoping MVP, SIGINT, clone(), unwrap(), blocking async) with the project-specific ones; could dedupe and prioritize the relevant ones. 5. Scale/deployment still hardcoded (small/local) with no inference from idea. 6. Feature list could group commands into logical phases (manifest -> pack -> hub -> update -> agent) rather than a flat list. Net: the non-LLM plan is now high quality and context-dependent for the nd idea — a real jump from the earlier generic scaffold. The remaining items are polish. Great work on the keyword-driven library/risk/pitfall logic.

Follow-up review of the NON-LLM plan after the latest pull. Big improvement — this is now much closer to useful. VERDICT: issues (good progress, remaining quality gaps). Improvements observed: - Libraries are now idea-aware and coherent: clap, serde, toml, serde_json, tracing, tar, walkdir, reqwest, self_update (removed irrelevant image/chrono). Keyword-driven additions work. - Milestones now include an M2 "Features" phase with per-feature tasks, not just generic M0/M1/MF. - Feature extraction is cleaner (normalized-ish: "Build nd", "llm_description", "keywords", "code_keywords", "vibe log", "validate", "upload", "download", "search", "review"). - Constraints rendered and passed. - Template used (cli-tool) is recorded. Remaining gaps: 1. Feature normalization still produces fragments and duplicates: "Build nd", "llm_description", "keywords", "code_keywords", "vibe log", "machine specs) and pushes/pulls..." (still leaked in requirements), "llmhelp. Supports --json flags..." (still a fragment). Suggestion: split on sentences/commas, strip parentheticals, dedupe by normalized lowercase, cap at ~12, and drop fragments < 3 words or containing "Commands:". 2. Milestone task titles are redundant: "Implement: Build nd: Build nd", "Implement: llm_description: llm_description". Suggestion: use a clean title (feature name) + description. 3. Risks are still context-mismatched: "File upload abuse", "WebSocket connection limits", "CSRF/XSS" triggered by keywords "upload"/"search"/"websocket" in the idea, but nd has no uploads/websockets/auth. Suggestion: keyword-triggered risks should be gated by project type (cli has no upload/websocket risks) and by actual features, not raw idea text; provide a cli-specific risk set (tar path traversal, self-update supply chain, hub API drift, secret leakage, version conflicts). 4. Common Pitfalls are still a static generic list (over-scoping MVP, SIGINT, clone(), unwrap(), blocking async). Suggestion: context-dependent pitfalls keyed to project type/features (tar determinism, .git inclusion, unstable --json, version conflicts, secret leakage). 5. Architecture is still a one-liner; could expand with the chosen modules (cli, config, manifest, pack, hub, update, io) and the layered design from the LLM section. 6. File tree is still minimal (Cargo.toml/README/src/main.rs) despite template cli-tool; should expand to the template's actual files plus inferred modules. 7. Scale/deployment are still hardcoded (small/local) with no inference from idea (e.g. "high traffic" -> large). Net: big step forward on libraries and milestones; the main remaining work is context-dependent risks/pitfalls and cleaner feature normalization. The non-LLM path is now close to usable.

Tried again after pull. Partial progress: risks now merge correctly (8 risks incl. LLM ones), Common Pitfalls no longer truncated, constraints rendered. But features are still polluted — refine_features still leaks the model's reasoning (114 "feature:" lines including "User provided:", "No.", JSON fragments, etc.) because the JSON/line filters can't distinguish reasoning from real features. The plan is still not cleanly written. I've posted 6 reviews covering these. The remaining feature-parsing issue is the top blocker: refine_features needs stricter validation or structured (JSON-mode) output to avoid storing the model's chain-of-thought as features. Until that's fixed, the Requirements section is unusable. Please fix refine_features to validate output or fall back to original features, and consider switching to JSON-mode / a non-reasoning model for feature refinement.

Review of the NON-LLM-assisted plan (planner plan without --llm-ip) for the same "nd" idea. This isolates the base planner quality, which is what most users get by default. VERDICT: issues (base plan is generic and not context-dependent). Observations from the generated plan: - Libraries are wrong for the idea: chose image and chrono (irrelevant to a CLI that packs tar.gz and talks HTTP) and omitted toml, tar, flate2, walkdir, reqwest/ureq, self-update, sha2, tempfile, dirs, semver. Rationale is "Rust chosen for cli project (scale: small)" with no idea-specific reasoning. - Libraries are not mutually exclusive / coherent (image + chrono for a CLI). - Milestones are identical boilerplate for every project: M0 Setup, M1 Core (Define data models / Implement core operations), M-Final Polish. No command-level tasks (init, validate, upload, download, search, info, review, reviews, update-nd, llmhelp), no packaging, no hub client, no self-update. - File tree is just Cargo.toml / README.md / src/main.rs — no modules (cli, config, manifest, pack, hub, update, io) even though the Architecture section says "Modules: cli, config, core, io". - Feature Plan just echoes the noisy inferred features verbatim (including "machine specs) and pushes/pulls projects to/from notdoublehub. Commands: init"). - Risks are keyword-triggered and wrong for a CLI: "File upload abuse", "WebSocket connection limits", "CSRF/XSS". The idea has no uploads/websockets/auth. Should be tar path traversal, self-update supply chain, hub API drift, secret leakage, deterministic packaging. - Common Pitfalls are a static list unrelated to the project (over-scoping MVP, SIGINT, clone(), unwrap(), blocking async). Should be CLI-specific (tar traversal, .git inclusion, unstable --json, version conflicts). - Architecture is a one-liner with no detail; template is cli-tool but file_tree ignores it. - infer_requirements extracts features by splitting on commas, producing fragments; no feature normalization or dedup beyond exact string match. - Constraints are rendered (good) but not used to shape stack/milestones/risks. - Scaling: scale is always "small" (no inference from idea); deployment always "local". Suggestions to make the non-LLM plan high quality and context-dependent: 1. Idea-aware library selection: maintain curated crate sets per project type plus keyword triggers (tar.gz -> tar+flate2, self-update -> self-update, hub -> reqwest/ureq, manifest -> toml+serde, --json -> serde_json, checksums -> sha2). Remove irrelevant crates (image/chrono for CLI). 2. Context-dependent milestones: generate command-level and domain-level tasks from the idea (init, validate, pack, upload, download, search, info, review, reviews, update-nd, llmhelp) with dependencies, not generic M0/M1/MF. 3. Feature normalization: clean up comma-split fragments, dedup by normalized form, cap at a sensible number, and produce human-readable feature phrases. 4. Context-dependent risks and pitfalls: keyword-triggered checklists keyed to features (packaging -> path traversal/secret leakage; self-update -> supply chain/rollback; hub -> API drift/versioning; agent -> JSON stability). 5. File tree from template: actually expand template_file_tree based on the selected template and project type. 6. Use constraints and scale to adjust (e.g. larger scale -> add caching/concurrency tasks; container deployment -> dockerfile). 7. Avoid irrelevant crates by only including crates matched to the project type + idea keywords. 8. Add a "Feature Plan" that groups features into milestones instead of echoing raw fragments. The non-LLM path is the default experience; improving it would make the tool useful even without a local model. Currently it produces a scaffold that an LLM has to substantially rewrite.

Fifth review after latest pull + retry. Good progress on structure, but three bugs remain. VERDICT: issues. 1. Risk merge is broken (off-by-two). In main.rs, after finding "## Risks to Watch" in notes, the code computes `end = rest.find("## ").map(|i| i + 2)` starting the search at the section itself, so find returns 0 and end becomes 2, yielding an empty section. Result: plan.risks never receives the LLM risks (still only the generic keyword-based web risks). Fix: search for the next "## " after the header, e.g. `rest["## Risks to Watch".len()..].find("## ")`. 2. Feature refinement still leaks reasoning. refine_features now rejects some reasoning-like tokens, but the model still emits many lines ("User provided:", "Features:", "Maybe they intended features:", etc.) that pass the filter, so the Requirements section is polluted with ~100 garbage "feature:" lines. The filter needs to be much stricter (e.g. reject lines containing ":", "?", "provided", "intended", "maybe", "let's", "we ", "i ", "need ", "think", "analyze", and require length <= ~100 and no uppercase sentence starters) or, better, switch to a JSON/structured output format. Also, when refine_features returns garbage, it should fall back to the original features (the fallback check `refined.len() < features.len()/2` doesn't trigger because garbage is plentiful). 3. Common Pitfalls truncation. The LLM section's "Common Pitfalls" is cut mid-sentence ("Assuming tar.gz is") because max_tokens (4096) is exhausted. Suggestion: raise the default, split generation into per-section calls, or truncate cleanly at a section boundary. 4. Constraints are now rendered (good) and passed to the LLM (good), but they don't influence feature inference or risk generation beyond the prompt. Positives: constraints flag works, risks merge code exists (just buggy), infer_requirements extracts db/auth/deploy/scale reasonably, plan_assistance output is clean and useful, Common Pitfalls content (before truncation) is project-specific. Net: fix the off-by-two in risk merging and tighten refine_features validation; then the plan quality will be materially better.

Fourth review after another `nd pull` + retry (with --constraints and --llm-ip). The pull added --constraints support and LLM feature-suggestion in the non-interactive path, but this introduced a regression. VERDICT: issues (regression in feature handling). Regression: features are now the LLM's chain-of-thought. - `planner plan` calls `llm::refine_features(cfg, &features, ...)` where features are the (already noisy) extracted clauses. The model (underdog-saluki-27b) returns reasoning instead of refined features, and `refine_features` stores every line of it as a feature. Result: "## 2. Requirements" now lists ~40 "feature:" lines that are the model's internal monologue ("We need answer user's request...", "Need output one feature per line...", "Let's parse.", etc.). This makes the plan unusable. - Suggestion: refine_features should (a) disable thinking / use a higher max_tokens, (b) validate that output lines are short feature phrases and reject lines that look like reasoning (e.g. containing "Need", "Let's", "We need"), (c) fall back to the original features on validation failure, and (d) extract only the final answer (after "## " or a clear marker). Truncation: - The LLM's Common Pitfalls section is cut off mid-sentence ("Assuming tar.gz is") — max_tokens (4096) exhausted. Suggestion: raise default or make the section budget-aware; better, generate sections in separate calls or stream with a higher cap. Constraints handling: the new --constraints flag works and constraints now appear nowhere in the rendered plan (they're stored but not shown in Requirements or elsewhere). Suggestion: render constraints in Requirements and feed them to the LLM prompt (already done for plan_assistance, but refine_features ignores them). Still good: the AI Assistant section remains well-structured and useful; libraries are coherent; --json/agent focus is clearer. Net: the feature-suggestion feature needs a guard against reasoning leakage before it's usable. Please fix refine_features to validate output or fall back.

Follow-up review after `nd pull` + retry with --llm-ip 192.168.4.21 (PLANNER_MAX_TOKENS=4096) on the same "nd" idea. The model (underdog-saluki-27b) now returns the six requested sections cleanly, and the plan's "AI Assistant (Local Model) Notes" is actually usable. VERDICT: issues (improved, but still not a precise spec). What improved since my last review: - LLM output is now structured Markdown (scope/non-goals, libraries, architecture, extra tasks, risks, pitfalls) instead of chain-of-thought. The system prompt + max_tokens + "extract from '## '" fallback worked. - Requirements are now inferred from the idea instead of echoing --type: database=sqlite (no — for nd it still says none, which is correct for a CLI), auth=basic, deployment=local, scale=small. Better than before. - Libraries now include image and chrono (keyword-driven), and the LLM section recommends a coherent, non-conflicting crate set (clap, serde+toml, tar+flate2, walkdir, reqwest, self_update, tempfile, dirs, colored, log+env_logger) with reasons. - AI section covers architecture, extra tasks as checkboxes, risks, and pitfalls tailored to nd (self-update supply chain, tar path traversal, secret leakage, versioning). Remaining gaps: 1. Feature extraction is noisy. infer_requirements splits the idea on commas/semicolons, producing fragments like "machine specs) and pushes/pulls projects to/from notdoublehub. Commands: init" and "llmhelp. Supports --json flags for agents. Designed to be driven by LLM agents." Suggestion: sentence/clause-aware splitting, or let the LLM propose features when the list is empty (currently refine_features returns early on empty input, so the LLM never suggests features in the non-interactive path). 2. Constraints are never populated in non-interactive mode (the plan command has no constraints flag; only the wizard does). The LLM prompt shows "Constraints: " empty. 3. Base plan is still boilerplate: milestones M0/M1/MF with generic task titles, file_tree only Cargo.toml/src/main.rs/README.md, risks empty (the LLM's risks live only in ai_assistance, not in the plan's risks field). Suggestion: merge LLM extra tasks/risks into milestones and risks, or add a dedicated "AI Tasks" section to the rendered plan. 4. Library selection in the base plan (clap, serde, tracing, image, chrono) doesn't match the LLM's recommended set (missing toml, tar, flate2, walkdir, reqwest, self_update, tempfile, dirs). The two lists disagree. Suggestion: let the LLM override/augment the base libraries. 5. template_slug is set (cli-tool) but file_tree ignores the template's actual files and stays minimal. Suggestion: use template_file_tree properly. 6. The LLM's "Recommended Additional Libraries" includes both `log`+`env_logger` and `tracing` — minor duplication; pick one. Positives: the --llm-ip path works end-to-end, max_tokens is now configurable via PLANNER_MAX_TOKENS, output handling validates "## " headers, and the resulting plan is a real improvement over the first version. The tool is heading in the right direction. Overall: good progress; the main remaining work is wiring the LLM's structured output into the plan's own fields (features, libraries, milestones, risks, file_tree) so the generated plan is self-consistent rather than a generic scaffold plus an AI appendix.

Second review, this time exercising the new LLM-assisted path: redownloaded planner, built it clean (cargo build --release), and ran `planner plan --idea "Build nd, the notdouble CLI (pack project dirs to tar.gz with notdouble.toml manifest, push/pull to notdoublehub, init/validate/upload/download/search/info/review/reviews/update-nd/llmhelp, --json for agents, self-updating)" --type cli --language rust --llm-ip 192.168.4.21`. The LAN llama.cpp endpoint (underdog-saluki-27b) was reachable and the plan was generated. VERDICT: issues. The LLM integration runs, but the output is not usable as a plan enhancement. 1. LLM output is chain-of-thought, not the requested sections. plan_assistance's prompt asks for six specific Markdown sections, but the model (a reasoning model) spends all 1200 max_tokens on internal reasoning and returns empty "content", so llamacpp_generate falls back to reasoning_content. The plan's "AI Assistant (Local Model) Notes" is therefore the model's thought process ("We need answer user's request... Need output sections exactly...") rather than the requested sections. Suggestion: raise max_tokens significantly, add a system/instruction to return only the final Markdown, or strip reasoning and re-prompt if the final answer is missing. Better: support a non-reasoning model or an explicit --no-think. 2. The LLM's reasoning is actually high-quality (it correctly identifies clap/serde/toml/tar/flate2/walkdir/ignore/dirs/reqwest/self_update, architecture, risks, pitfalls), but none of it reaches the structured plan. libraries, file_tree, milestones, risks stay generic/empty. Suggestion: parse the LLM output into plan fields, or add a second extraction pass; at minimum, append only the final sections, not the reasoning. 3. Base plan still generic for --type cli: database=none, auth=none, deployment=local, features=None, file_tree only Cargo.toml/src/main.rs/README.md, milestones M0/M1/MF. The LLM path doesn't fix any of this. Suggestion: let the LLM fill requirements/features or merge inferred values before build_plan. 4. refine_features is a no-op when features is empty (returns early), and the CLI never passes features from --idea, so the LLM never gets a chance to propose them in the non-interactive path. The only LLM call that runs is plan_assistance. Suggestion: have plan derive feature candidates from the idea, or run a feature-suggestion prompt when features is empty. 5. Prompt echo: the model echoes the instruction ("Need output sections exactly...") as part of its reasoning, which leaks into the plan verbatim. Suggestion: validate that ai_assistance contains the expected "## " headers; if not, retry or drop it. 6. max_tokens (1200) is too low for a reasoning model; the response is truncated mid-thought ("Inconsistent --json output causing agent"). Suggestion: make it configurable (env/flag) and default higher for reasoning models. Positives: --llm-ip/--llm-port flags work and skip the interactive prompt; the endpoint integration is functional; the model's underlying reasoning is relevant and useful; LlmConfig + plan_assistance plumbing exists; llmhelp and templates remain good. Overall the LLM path is a promising direction but currently ships the model's scratchpad instead of a plan. Fixing the output handling would make it genuinely useful.

I downloaded planner 0.1.0, built it (cargo build --release, clean), and ran it to plan a real project: a 4chan-style imageboard (notdouble) for notdouble.com — boards/threads/replies, image uploads with thumbnails, tripcodes + per-thread poster IDs, FTS5 search, live WebSocket updates, and an Axum/SQLite moderation backend with admin login, bans, locks, stickies. VERDICT: works (binary builds and runs, plan.json + PLAN.md emitted) but the generated plan is too generic to act on for this kind of project. Issues found: 1. Requirement extraction is shallow. For my idea the plan reports database=none, auth=none, deployment=local, scale=small and features=None, even though the idea explicitly names SQLite, admin login/bans, and notdouble.com. The keyword parser appears to ignore the prose and only echo the --type flag. Suggestion: extract entities (database, auth, deploy target, scale) from the idea text with a small NLP/keyword pass, or ask follow-up questions. 2. Library selection is conflicting and incomplete. It picked BOTH axum and actix-web (two competing web frameworks) and omitted sqlx, sqlite, askama/tower-http, image, argon2, sha2, chrono, futures-util, and WebSocket support — all of which the idea implies. Suggestion: maintain a curated, mutually-exclusive stack per project type, and map idea keywords (sqlite, image, auth, websocket, search) to crate additions. 3. No feature plan. "Feature Plan: (no specific features listed; derive from description)" defeats the purpose. The idea lists ~10 concrete features; the plan should turn them into a feature list and feature-tagged tasks. 4. Milestones are boilerplate. M0/M1/M2/MF with generic task titles ("Define data models", "Implement core operations") and no dependencies on actual features. For a web backend, persistence (M2-2) should precede or accompany routes, not follow them; auth should be a real task, not "Auth: none". 5. File tree too minimal: only Cargo.toml, src/main.rs, migrations/, README.md. For an Axum app a suggested tree with handlers/, models/, views/templates/, static/, state.rs, error.rs would be much more useful and is already in the rest-api template. 6. Risks empty. A project with uploads, auth, and public posting has real risks (file-size/DoS, CSRF, SQL injection, rate limiting, ban evasion). A static risk checklist keyed to features would help. 7. Type taxonomy mismatch: "rest-api" implies a JSON API, but an imageboard is server-rendered HTML + WebSockets. Consider a "web-app" (server-rendered) type or let the planner infer from keywords. 8. Library details list actix-web alongside axum; pick one. Also reqwest (HTTP client) is irrelevant to a server. Positives: builds cleanly, plan.json is machine-readable and well-structured, Rust guidance and coding standards are solid, common pitfalls list is genuinely useful, templates command is handy, llmhelp is excellent for agents, and the interactive new/init flow is nice. Suggested improvements (highest impact): - Parse the idea into structured requirements (db, auth, deploy, features) instead of echoing --type. - Curated, non-conflicting crate sets with keyword-driven additions. - Generate a feature list and feature-tagged, ordered milestones. - Expand file_tree to match the chosen template. - Fill Risks from a feature-keyed checklist. - Add a --review/dry-run that shows what was inferred before writing files. Happy to provide the notdouble source for reference. Overall a promising tool; the gap is between a nice scaffold and an actionable plan.
